A quick guide to client profitability
Your stated rate is not your real rate
A freelancer charging $100/hour who spends 30 hours on a $2,000 fixed-price project has an effective rate of $67/hour β before counting the proposal, the kickoff call, and three rounds of revisions. Effective hourly rate (total revenue divided by total hours consumed) is the only number that tells you what you actually earned. Across the industry, the gap between stated and effective rates is where profits quietly die.
Count every hour, especially the invisible ones
The most common mistake is logging only billable work. Meetings, email threads, scope negotiations, invoicing, and "quick calls" are hours the client consumed β log them. Round to the nearest quarter hour and log the same day; end-of-week reconstruction always under-counts by 15–30%. If a client argues about a rate increase, this log is also your evidence: it shows exactly where the hours went.
What to do with the ranking
Sort your clients best to worst and draw a line at your target rate. Clients above it are your model β clone how you work with them. Clients just below it get a rate increase or tighter scope at renewal. Clients far below it are costing you money even when they pay on time: the hours they consume could be sold to better clients. A portfolio where every client sits near or above your target rate is the whole game.
Fixed-price projects need this most
Hourly billing at least self-corrects. Fixed-price work does not: scope creep eats the margin silently. Logging actual hours against flat fees is the only way to learn which project types, client sizes, and price points are genuinely profitable β and to price the next proposal on data instead of optimism.
Worked example: two clients, the same $3,000, a $72-an-hour gap
Client A is on a $3,000 monthly retainer. You log every call, email and revision round honestly, and the month comes to 22 hours. Effective rate: $136.36 an hour.
Client B paid a $3,000 fixed fee for a project quoted at 25 hours. Two extra revision rounds, a stream of "quick questions" and a reporting deck nobody scoped pushed the real total to 47 hours. Effective rate: $63.83 an hour — less than half of Client A, on identical revenue.
Nothing about Client B felt unprofitable day to day, which is exactly why the ranking matters. The fixes the numbers point to: cap revision rounds in the next contract, move the reporting deck into the retainer, and reprice the fixed fee against the 47 hours the work actually takes — not the 25 it was supposed to. Log B’s hours for one more month after the change and the tracker will show whether the gap closed.
Client profit is one lens; personal tax treatment is the other. The Roth vs Traditional 401(k) guide settles which account a self-employed saver should feed first β the answer changes with the income your tracker is measuring.
